NATO's refusal to even start negotiations was a bad strategical move no matter how you try to spin it. In such instances there's always pressure on the opposing sides to negotiate, UN stepping in to mediate, whatever. Didn't happen.
That said there's no doubt that they prepared. You forgot to mention that they piled up a huge gold reserve. In hindsight it's clear that Putin was serious in 2007 (Munich speech) but no one cared.
And you also forgot to mention that the sanctions imposed by the West caused a spike in energy / commodity prices, they're hurting the EU equally hard.
The refusal to engage in pointless negotations might have been bad optics, but in the matter, it was absolutely justified at the time.
I'm mostly with you when it comes to the economic sanctions, and the energy sanctions in particular. The West really mishandled those and inflicted economic damage on itself and the rest of the world which was, first, avoidable and unnecessary, and second, didn't inflict enough damage on Russia in return to justify the pice we pay.
Now, I have to say that Russia would imho have closed the gas tap sooner or later anyway, so by now, we would probably be in a similar situation (no more Russian gas) even if we had not imposed energy sanctions. But without the sanctions, gas prices would not have gone as bonkers as they did over the past year, and Russia would have eaten more of the PR damage.

In even the most hopeless of situations (Israel / Palestine for example) there's been a tremendous effort and pressure to negotiate. High ranking officials stepping in to mediate and work out a peace plan and so on. For years and years.
Now we're dealing with the largest nation on Earth and 6K nukes to burn and you claim it's ok for the West to refuse negotiations??
I, for my part, believe that this war will eventually be ended by negotations, but the time has clearly not come yet. Russia is clearly not willing to engage in good-faith negotations yet, and to be frank, neither is Ukraine. Diplomacy has no chance as long as both sides still believe they can achieve a full victory on the battlefield. What would be the point of negotiations right now, when everyone knows that they are only taking place for show, so that all parties can claim that they are "trying to find a peaceful solution" although that is clearly not what they are actually doing?
At the moment, both Russia and Ukraine are basically going "screw diplomacy, let's slug it out".
