Depends on where you are, how weak/strong characters you have, and strategy.

I didn't upgrade my weapons untill I finished the game.

Each monster has at least one good way to approach it: if it's got low life and low defenses, go commandos on it; vice versa, get a couple of ravagers. Some battles are meant to take several minutes, but unless you're severely underleveled, the majority of the common battles should take somewhere from 20-60 seconds depending on the monster and if you can preempt. Remember that staggering is your best bet against most monsters unless it's faster to just go all-out commando. You really don't need most of your buffs or de-buffs against most monsters either, so if you're doing that you're probably just wasting time (but if you're facing a strong physical opponent, protect is a good idea to keep from having to use a medic, etc).

tl;dr: learn the particulars of each monster and fight the battles correctly to save yourself a lot of time.

Look up some guide, so you know what weapons are worth upgrading.

And for the rest it hardly mathers what you do, as long you have every role somewhere.
