There are people out there that breakdown in a gruesome setting; there are high ranking military personal that have had and have post-dramatic stress disorder; well-respected and decorated soldiers are found in newspapers, photographed in some diminished state on a park bench.
The behavior of the average person would change dramatically should a loved one be in danger. Most people would not keep their composure should the life of their mother be threatened by a bandit.
It makes completely sense; Lee is special to Gai, and there is no doubt that Gai loves Lee. If Lee was in a life and death situation, and Gai thought he could save him by opening all the gates, he would probably do it.

and on the flip side... people can be exactly what they appear to be... or have you not encountered this?
just how he told the guy who loss his friend(whether gai knew how deep the relationship was) he told him people die in wars suck it up and make sure others dont. while kakashi was deep in thought while facing obito he said snap out of it and do what needs to be done.
Im saying gai wont go 8 gates and die protecting lee given how he's acted so far in the war. Lee's death maybe but just to protect lee and potentially die before stopping 10tails or madara i dont see it.
