But IMO your scenario is solved by using a rotating image.
Like you see on my sig, I have 4 different images that can potentially show. So I could literally do the same image on all 16 of them, the only thing that changes is the char it is currently showing. So it would randomly choose 1 of the 16 chars each time someone loads your image and that is what is displayed.
I did my gif images with a rotating sequence when I was showing my drops on D2 SP builds, a lot of people did not like it, but it lowered the DL each person viewed the page (basically reduced the pixels and altered the image size etc [you know what I mean]). The difference is with the gear & information to coincide with each image being up to date (may the script you use)... not worried about the 16 different characters to emulate what they wear etc, just make a set image for the classes that the character name unlocks or is currently using.
